Why most AI rollups will fail — and how to avoid those failure modes
The most common criticism of the AI rollup idea is that rollups always fail — that it's just private equity with an AI sticker on it. And yes, a lot of roll-ups do fail, but they almost always fail for the same reasons: they overpay, they buy faster than they can integrate, or the culture falls apart. AI doesn't fix any of that on its own. That's actually why the one-person or small-team version works differently — you buy slowly, you're the first one doing the integration yourself, and you price the business on what it makes today instead of paying the seller for the AI upside you're planning to create. Saying rollups always fail as a reason not to do this is like saying don't do startups because most startups fail.
